But staying can be a strategy too.

My friend Franklin has spent 35 years at the same television network. Not a sleepy television network, either. A famously chaotic one in an industry that has spent the last three decades being set on fire by technology.

He didn’t survive by hiding under his desk.

He became useful in ways that compound.

First, no task was beneath him. If something needed to get done, he would help get it done.

That doesn’t mean doing everybody else’s job.

There’s a difference between being willing to carry the bag and becoming the company mule. If you constantly rescue people, eventually they stop learning how to swim.

The skill is knowing when your involvement saves the outcome and when it merely saves someone from responsibility.

Franklin also accumulated something companies claim to value right before they lay off everyone who has it:

Institutional knowledge.

Institutional knowledge isn’t remembering where the old files are stored.

It’s knowing how decisions actually get made.

The org chart tells you who is in charge.

Institutional knowledge tells you who needs to agree, who only needs to feel consulted and which objection means no even when the person saying it uses the word “maybe.”

It also tells you people’s tendencies. Being able to (correctly) predict how people will react to a certain thing is invaluable in life and in business.

That knowledge makes you particularly valuable when a new boss arrives.

The new boss has authority.

You have the map.

Used badly, that becomes corporate politics: hoarding information, protecting territory and watching somebody step on the land mine because they didn’t ask your permission.

Used well, it becomes judgment.

You can tell someone which battles matter, which battles are winnable and which battles will leave them bleeding on a hill nobody remembers asking them to take.

Thirty-five years also puts a lot of chips in the bank.

Make a mistake after six months and people wonder if hiring you was the mistake.

Make one after 25 years of being dependable and it’s Tuesday.

Of course, staying isn’t automatically noble.

You can remain somewhere because you’re growing, accumulating trust and becoming more valuable.

You can also remain because updating LinkedIn sounds exhausting.

Leaving isn’t automatically brave, either. Sometimes it’s just restarting before anyone notices you never learned the last place.

The better question is not:

Should I stay or should I go?

It’s:

What is compounding?

If the answer is your judgment, relationships, knowledge and influence, staying may be producing something another salary bump can’t replace.

If only your years of service are increasing, you may just be getting older in the same chair.

There was a moment in that elevator when the entire situation changed.

Edward’s first reaction to being fired was basically, “Fuck him, I’m leaving.” His second reaction was that he could talk the owner out of it.

Both made perfect sense.

He was hurt. He was pissed. And he was a salesman who had spent years believing he could talk his way into, or out of, almost anything.

The problem was that neither of those reactions had anything to do with the situation he was actually in.

He was getting fired.

Fair or unfair, the decision had been made. I had already fought the battle and lost. There was no version of the next twenty minutes where we walked into that room and everybody suddenly said, “You know what? Never mind.”

Once that became clear, the objective had to change.

The objective was no longer to keep the job.

It was to leave with his reputation intact, avoid saying something he would regret (this is the part I’ve gotten better at), preserve whatever relationships were worth preserving, and get paid as much as possible on the way out.

That sounds obvious when you’re reading it calmly.

It is incredibly difficult when you are the one whose career just got punched in the face.

I think we waste a lot of energy trying to win battles that have already ended. We keep arguing the case. We try one more pitch. We send the angry email. We demand that somebody admit they were wrong.

Sometimes they were wrong.

That doesn’t mean they’re going to change the decision.

There’s a point where continuing to fight for the old outcome actually makes the new situation worse.

Edward eventually got there somewhere in the mid-30s of that elevator ride. You could almost see the switch flip. He was still angry. Still hurt. His face was still a mess.

But now he understood the assignment.

This wasn’t about saving his job anymore. It was a negotiation.

And he was really good at negotiations.

He walked into the room, kept himself together, made his case and got a very good exit package. That package eventually helped him start another company.

None of that makes the firing fair. It doesn’t retroactively make the owner right.

It just means Edward stopped needing the situation to be fair before he started dealing with the situation as it actually was.

That’s the thing I’ve tried to remember ever since:

When you can’t change the outcome, change the objective.

Be pissed. Be disappointed. Fight like hell while there is still something to fight for.

But learn to recognize the moment when the fight is over.

Because once it is, your job isn’t to win the last battle.

It’s to put yourself in the best possible position for whatever comes next.

Every job has two tests.

The first is the one you know you’re taking.

Can you hit the number?

Meet the deadline?

Manage the team or correctly alphabetize whatever somebody has asked the intern to alphabetize?

Those tests are usually written down.

Then there’s the second test.

Nobody tells you when it starts.

Nobody tells you the correct answer.

You only find out you were taking the second test if you fail it.

Those tests are about judgment.

Can you be trusted with information?

Can you read a room?

Do you understand the difference between what you’re allowed to do and what you should do?

Most importantly, do you behave differently when you think nobody is watching?

Because somebody usually is.

Not in a sinister corporate-surveillance way.

Although if you’re reading this on your work computer, hello to your friends in IT.

Organizations are constantly gathering evidence about people.

You keep a confidence.

You give somebody credit when you could have taken it.

You flag a problem before it becomes the boss’s problem.

None of this may appear in your performance review.

But it determines who gets trusted when something important happens.

I learned this during my first hour as an unpaid intern at Atlantic Records.

A senior executive told me to collect a sealed brown paper bag from a pharmacy and deliver it to an address.

Don’t look inside.

Don’t discuss it.

The person who answered the door was a very famous musician at a very difficult point in their life.

I returned to the office, where two people separately asked what I had done.

I nearly told one of them.

Weeks later, I learned the errand had been a test.

The obvious question was whether I could follow instructions.

The real question was whether I was more interested in protecting the artist or proving I had access to the artist.

That’s a much better test.

If the executive had asked whether I could keep confidential information private, I would have said yes.

Everybody says yes.

People are incredibly trustworthy during conversations about how trustworthy they are.

The useful test is what they do when breaking the confidence offers them something.

Attention.

Status.

A chance to prove they know something other people don’t.

The strange thing is that passing these tests often produces no visible reward.

No promotion.

No announcement.

Nobody congratulated me for my excellent handling of a mysterious pharmaceutical delivery.

The door simply stayed open.

I was trusted with something slightly more important next time.

Then something more important after that.

A career can be built from a long series of moments in which nothing happened.

People may not tell you when you fail, either.

They simply adjust.

You hear about things later.

Sensitive assignments go to somebody else.

You think you’re being overlooked.

They think they learned something important about you.

That’s why competence alone has a ceiling.

Someone can be excellent at the visible job and terrible at understanding the job around the job.

They hit the number but damage the relationship.

They demonstrate how informed they are by sharing information they should have protected.

They win the moment and lose access to the next one.

The written test measures whether you can do the work.

The unwritten test measures what happens around you while you’re doing it.

And you probably won’t know you passed.

You’ll just keep getting handed more important bags.

There are plenty of good reasons to stay in a job you don’t love.

Money is one.

Equity is another.

A pension. A bonus. An acquisition. Maybe you’re waiting for a promotion that puts you in a completely different location/life.

I have no problem with job hugging.

In fact, sometimes holding on for dear life is the smartest thing you can do.

But if you’re staying because of something that’s supposed to happen in the future, I think you need one thing:

A date.

Without a date, you’re not really executing a strategy. You’re hoping.

And hope is incredibly easy to renew.

That was the trap my friend Kim fell into. She took a job because she was told that in a couple of years, the woman above her would leave and Kim would get the dream job.

Two years came and went.

Then another year.

Then another.

The promise never technically disappeared. It just kept sliding forward.

That’s the dangerous thing about an open-ended promise. It costs the person making it nothing to renew it.

“Just give it another year.”

Great. Now we have another year of your life.

Contrast that with my friend Gordon.

Gordon was also hanging onto a job. From the outside, you could even argue he was doing more job hugging than Kim.

But Gordon knew exactly what he was waiting for.

He had equity and a vesting date.

That changed everything.

A shitty Tuesday was no longer just a shitty Tuesday. It was one Tuesday closer to getting paid.

A reorg wasn’t automatically a reason to leave. The question became: Can I survive this long enough to reach the date?

That’s a strategy.

You can decide the price is too high and leave. You can decide the payoff isn’t worth it anymore. But at least you’re making a decision against something real.

“Someday” is not real.

“After the next reorg” is not real.

“They told me I’m next in line” is definitely not real.

I’ve made the opposite mistake too.

I had vested. I’d gotten through the hard part. Then my ego got involved, I quit over who I was being asked to report to, and I later found out I’d left a couple hundred thousand dollars on the table.

So apparently I can screw this up from either direction.

Stay too long waiting for something that may never happen.

Or leave too early because you’re pissed off.

The answer isn’t always to stay. It isn’t always to leave.

It’s to know what you’re optimizing for.

If your reason for staying is a future payoff, put a date on it. If your company won’t give you one, give yourself one.

Otherwise one more year has a funny way of becoming nine.

And hopium has a terrible vesting schedule.

But if you’ve worked in a large company for more than about 15 minutes, you’ve been manipulated. You’ve probably manipulated somebody else too.

A boss schedules a meeting instead of sending an email because he knows the meeting will create urgency.

Someone copies a senior executive on an email because they know it changes how quickly you’ll respond.

A salesperson takes you to dinner before asking for something.

A manager gives you three choices, all of which lead roughly where she wants you to go.

That’s manipulation.

The interesting question isn’t whether people do it.

It’s whether they’re good at it.

Bad manipulation is easy to spot. You can feel someone steering you. They flatter too hard. They suddenly become your best friend when they need something. They make their agenda so obvious that your natural reaction is to push back.

Really good manipulators are different.

They understand what the other person wants and create a path where helping them also helps you.

That was what I eventually understood about Frances.

She wanted to be valuable to the boss. She wanted to know what was happening before everyone else. She wanted to be the conduit.

So giving her good information wasn’t tricking her into doing something against her interests.

It was giving her exactly what she wanted, while also getting information where I wanted it to go.

She benefited. I benefited. The boss benefited.

Was I manipulating her?

Absolutely.

Was she manipulating me?

Also absolutely.

And somehow we became friends.

That might be the best version of corporate manipulation. Both people know there’s a game being played, but neither feels like they’re losing.

The people who become really effective inside organizations tend to be good at this. They understand incentives. They understand ego. They understand who needs credit, who needs reassurance, who needs to feel consulted, and who simply wants to be left alone.

They don’t necessarily lie.

They just understand which button to push.

There’s also a big difference between manipulating somebody and screwing somebody.

If your manipulation requires the other person to lose, eventually they figure it out. Then you have a short-term victory and a long-term enemy.

The better game is finding the outcome where the person you’re influencing walks away happy too.

Which brings me back to the fart sniffer.

The great mistake is assuming the fart sniffer is pathetic because they’re always hanging around the boss.

Maybe.

Or maybe they’ve figured out that proximity creates information, information creates influence, and influence creates power.

You can laugh at the fart sniffing.

I certainly did.

Just be careful.

While you’re laughing, they may be the person deciding which way the wind blows.

We were in the van on the way to soundcheck when my phone rang.

“This is the FBI. There’s been a bomb threat on the venue tonight.”

Day twenty of a seventy-day tour. We’d come up from New York, we were rolling, and we were about to play for sixteen thousand people in Boston. Instead of the dressing room, they walked us into a construction office in the building next door and sat us down.

Somebody had called in a threat. Somebody had also gotten a letter onto the venue manager’s desk — inside the building, past everyone. The letter said this band was the worst band that had ever existed and deserved what was coming.

Our first instinct was that it had to be a prank. Someone on the inside, having a laugh. The FBI didn’t see it that way. Their read was the opposite: the fact that somebody went to that much trouble, and took that much risk of getting caught, was exactly what made it worth taking seriously.

They swept the venue. They found nothing. Then they came back, sat down across from me — twenty-seven years old, completely in over my head — and said: we don’t believe it’s real. But it’s credible. We’ve done what we can do in the time we had.

And it’s your call.

My call.

Sixteen thousand tickets sold. Two and a half hours to doors. People already milling around outside.

What I actually remember

I remember that the room froze.

The oldest guy in the band was maybe thirty. They were all fairly new to fame, and this was the first time fame felt dangerous - the first time it occurred to any of us that being known could be a thing that could hurt you.

I remember the FBI guys were extraordinary. Out of central casting, but the real thing - competent, matter-of-fact, not remotely stressed. And their calm went into us. I didn’t understand at the time how important that was. Calm is contagious in the same way panic is. That turned out to be one of the more useful things I ever learned, and I learned it by being on the receiving end of it.

I remember some of the venue staff left. Just: nope, “I didn’t sign up for this”, gone. And I understood it completely. They’re doing a job. They’ve got us tonight, Santana tomorrow, whoever the night after. Why would they take on any amount of risk for a random show? I didn’t judge them then and I don’t judge them now.

And I remember that for about half an hour, music felt utterly trivial. Everybody got quiet and sad. No other band has to deal with this. Perspective lands on you like a ton of bricks, and it does not care that you’re supposed to be having the best year of your life.

Then the band played the show. It went fine. No problem.

The realization

Here’s what I actually took out of that day, and it took me years to come to grips with it.

They say sports builds character, but it also reveals it. I think chaos reveals character - in business, in life, in a construction office with an FBI agent looking at you.

What it strips away is the illusion of cool.

The guys who were the coolest cucumbers on an ordinary show day were some of the ones who came apart the hardest. The big tough-guy, let’s-go, rock-and-roll cowboys were the first ones out of the building. Not everybody. But enough that I noticed, and it really struck me.

I want to be careful here. This isn’t about deciding who’s weak. Everyone has the right to be scared. Everyone gets to go home to their family. I have never held it against a single person who walked out of that building.

It’s about information.

You will never learn as much about the people around you as you will in the ninety minutes after something goes badly wrong. Not from a résumé, not from a performance review, not from a year of standing next to them in meetings. Everything a person builds on top of themselves - the persona, the swagger, the studied calm – melts away under pressure. What’s left is who they actually are.

And here’s the thing I didn’t consider at the time: it’s also revealing you. Everyone in that room was learning about me, too.

Chaos is coming, period. When it lands, the temptation is to become part of the noise - to react, to spin, to have opinions about the drama.

Don’t. Be the calm in the room, and watch.

If you listened to the episode, you’d be forgiven for walking away thinking the “lesson” is: cool is a drug, it wrecks you when it leaves, stay clear of it. That’s not my intent. Cool is a drug, but it’s awesome to be cool. It’s more of a “beware of my experience” kind of deal. But, should you find yourself truly cool someday, definitely embrace it. That’s only a part of the desired takeaway. The other is that cool behaves like money.

Not that it is money. The money is a side effect; we covered that. I mean cool works like a currency. It’s leverage. Something you can hold, spend, and run out of. And like anyone holding a currency, the amateur sits there admiring the balance. The having is what feels good. That’s the drug talking.

The pro spends it.

Access is the clearest form of it — the same-day callback, the table at the place booked a month out, the wave-through at the door, the name that gets a stranger into a room they’d never reach on their own. There are two ways to spend that, and operators use both. One, you cash it in for something money can’t buy you. Two — the one most people miss — you give it away. You let a powerful person use the one door only you can open. You put their nephew on the list. You make the introduction. They remember it, and they pay it back, usually with interest.

What operators never do is the third thing: sit on it to feel the weight of it. That’s not saving. That’s the balance quietly rotting.

Here’s a part it took me years to see. Not everyone is moved by the same currency. There are people you cannot buy with money — but a little access, a little proximity to the cool, and they’ll hand you the keys. For a certain kind of person, cool outbids cash, and it isn’t close. Learn to spot them. They’re more common than you’d think, and almost never who you’d guess.

So, a small exercise — about the closest thing to advice you’ll get out of me. Think of the coolest person you know. Not famous. Cool. Now watch what they do with it. The ones who last are spending it — on loyalty, on favors, on people. The ones who don’t are spending it on the feeling of being cool. Same currency. One of them is building something. The other is admiring the balance, right up until the balance is gone.

That’s the whole thing. Spend the cool. Don’t become it. Because the day the currency runs out — and in all likelihood it will — you want to still own the thing you bought with it.
